Consulting Framework
Clarity Framework
A consulting approach purpose-built for organizations in the 200–2,000 employee range — large enough that information stops reaching everyone who needs it, not yet so large that fixing it requires an army of consultants.
Book a Discovery CallWhat it does
Close the gap between intent and reality.
Most organizations don't fail because the strategy is wrong. They fail because the strategy never fully reaches the people who have to execute it — or reaches them too diluted to be useful. The Clarity Framework is designed to close that distance across five phases: Illuminate, Align, Lead, Activate, and Sustain.
Phase 01
Illuminate
Before any change effort can succeed, leadership needs an honest picture of where the organization actually stands. The problem is rarely that no one sees it clearly — it's that the people closest to the work don't always say so upward, and the people at the top don't always hear it when they do. Phase 1 closes that distance directly. I talk to leadership, and I talk to the people doing the work, in full confidence on both sides — so what surfaces is the real pattern, not the version that was safe to say in a meeting.
Activities
- Leadership interviews and strategic context review
- Confidential frontline listening sessions
- Gallup-informed engagement assessment
- BANK profiles for individual styles where appropriate
- Cross-functional alignment and cultural dynamics review
Deliverables
- Executive summary of findings and themes
- Engagement and cultural dynamics assessment
- Risk and readiness map for the initiative ahead
- Recommended focus areas for Phase 2
Note: Assessment instruments are selected based on engagement objectives and confirmed during scoping. Categories include: employee engagement surveys (informed by Gallup engagement research), strengths-based behavioral profiles (BANK available where appropriate), and cultural dynamics models such as Hofstede's. Specific instruments are discussed and agreed during the Phase 1 kickoff.
Phase 02
Align
Misalignment is the silent tax on organizational performance — but it isn't usually a strategy problem. It's a distance problem. Leaders say one thing; the message changes shape on the way down; teams execute something else entirely. Phase 2 closes the gap between what leadership intends and what the organization actually hears, using what Phase 1 surfaced to repair the specific breakdowns causing it — not generic communication training.
Activities
- Leadership narrative and messaging alignment sessions
- Cascading plan design with feedback loops
- Cross-functional working sessions to resolve ownership gaps
- Collaborative goal visualization tools
- Decision rights and escalation mapping
Deliverables
- Aligned leadership narrative and communication plan
- Cascading objectives with accountability mapping
- Decision and escalation framework
- Phase 3 leadership readiness plan
Phase 03
Lead
Transformation doesn't stick because it was announced well. It sticks because leaders at every level behave differently — and because the people being asked to change trust the person asking. Phase 3 builds that leadership capacity through strengths-based mentoring, real-time coaching, and practical tools that help leaders model the change they expect from others.
Activities
- 1:1 leadership coaching for initiative sponsors and people managers
- Team coaching for high-impact groups
- Strengths-based mentoring using BANK profiles where appropriate
- Behavioral accountability and check-in architecture
- Sustainability plan and knowledge transfer
Deliverables
- Leadership behavior and accountability framework
- Coaching and mentoring summary (confidential)
- Sustainability roadmap and progress metrics
- Final recommendations and next-phase options
Phase 04
Activate
Turn plans into results with accountability and momentum. Plans that don't move are just documents. Phase 4 is where the Clarity Framework makes its commitments measurable — translating strategy into action, tracking progress in real time, and creating the accountability structures that keep initiatives on course when the inevitable obstacles arise.
Activities
- Action planning with milestones, owners, and success criteria for each initiative
- Live digital dashboard setup for tracking culture, engagement, and initiative progress
- Pre-Mortem workshop to identify potential failure modes before launch
- Weekly sprint reviews and agile adjustment sessions
- Kaizen mindset training and collaborative learning labs at contributor level
- Innovation sprints where frontline teams lead process improvement in their own work areas
- PDCA (Plan-Do-Check-Act) cycle facilitation
- AI-assisted bottleneck detection and risk flagging
Deliverables
- Project management and progress-tracking system with dashboard and reporting cadence
- Pre-Mortem risk register with mitigation plans
- Living continuous improvement framework for ongoing use post-engagement
- Innovation sprint outputs, minimum 5 meaningful improvements launched annually
Phase 05
Sustain
Embed change so it outlasts the engagement. The most common failure mode in organizational transformation isn't starting — it's stopping. Phase 5 is built on a single principle: gains only last when they are owned internally and reinforced continuously. The goal of this phase is to make 71 Consulting progressively less necessary, not more.
Activities
- Quarterly coaching and tune-up sessions calibrated to evolving organizational needs
- Clarity Champions program identifying and developing internal change leaders at every level
- Clarity Champion training in facilitation skills, pulse survey interpretation, and coaching habits
- Refresher training modules tied to emerging challenges and new hires
- Habit and ritual design
- Annual outcomes benchmark against the Phase 1 baseline
- AI coaching assistant deployment for just-in-time guidance between sessions
Deliverables
- Sustainability roadmap with quarterly rhythm and reinforcement calendar
- Clarity Champions cohort of trained internal advocates
- AI coaching assistant configured for the organization's specific context
- Annual impact report benchmarked against Gallup and industry standards
- ROI analysis documenting cost savings from reduced turnover and productivity gains
Scalability note: engagement depth is calibrated to organization size — a 200-person team and a 2,000-person team follow the same five phases, with scope adjusted to fit.
